Your client forwards a cancellation notice.
“We paid you. Are we still covered?”
You check the account. Payment received. Task complete.
The money is sitting in the agency’s bank account. It never reached the carrier.
“I thought it was done.”
The task was closed. The handoff wasn’t. That is the ghost worth hunting this Halloween.
The risk lives between systems.
Your bank shows the payment. Your task list says complete. The carrier is still waiting. Agency work moves across portals, inboxes, file stores, an AMS, and bank records. Each system tracks its own step; none of those statuses, on its own, proves the job is finished.
The research points to a practical problem. The Big “I” / Future One’s 2024 Agency Universe Study ranked working across multiple carrier interfaces as agents’ leading technology issue. In Liberty Mutual and Safeco’s 2025 Independent Agents at Work Study, 87% of frontline staff said their workload had increased over the previous year in response to the hard market.
Those findings describe fragmented tools and growing workloads. They do not measure missed handoffs. Our view is simple: asking people to remember another follow-up leaves the workflow dependent on memory.
Define the finish line before you automate.
An AI demo can make an individual step look effortless: retrieve a document, draft a message, match a transaction. The useful question is what happens after that step.
Done needs a receipt.
A record you or your AI can inspect, in the place your team works.
Write down what completion means for each workflow. Make the evidence specific enough that the next person can verify it:
A policy downloaded → a client request fulfilled
The right policy document is attached to the account, with a record of delivery to the client. A missing or mismatched document stays open for follow-up.
A payment received → a payment applied
The bank transaction is linked to the right set of invoices, with the application recorded. Unmatched money has a named owner.
A statement retrieved → a reconciliation completed
The statement, cash records, and reconciliation are saved together. Any variance is resolved or assigned to someone with a clear next action.
AI should make that chain easier to inspect. Ask it to show the source, the action taken, and the destination record. Set the approvals your team requires. When something does not agree, route it to a person instead of quietly closing the task.
Try the ten-task test.
Take ten recently closed tasks from one workflow. For each, ask:
- What proves the outcome? Find the actual document, transaction, or confirmation.
- Did it reach the right place? Check the record the next person will use.
- Who owns anything unresolved? Name the person and the next action.
If answering means reopening several screens, you have found a workflow worth improving. Bring that same example to your next AI demo and ask to see it all the way through, including an exception.
This Halloween, give the unfinished work somewhere to go. A completed task should leave an answer, not a mystery.
Bring us the handoff you keep checking.
